Stagnation of Utilization Rate and Bias in Usership Following Initial Implementation

A leading manufacturer had introduced generative AI tools but struggled to achieve company-wide adoption. During the initial rollout, the company assumed that teaching employees how to write prompts would drive broader usage. In practice, however, active use remained limited to a small group of employees, and overall adoption levels remained low.
In addition, usage tended to concentrate among specific teams, preventing generative AI from spreading across the organization as a whole.

"Sandwich" Model Promotion Integrating Top-Down and Bottom-Up Approaches

We provided end-to-end support spanning strategy development, organizational setup, and talent development. First, a dedicated team created and shared standardized prompt templates across the company, establishing an environment in which all employees could easily leverage generative AI.
At the same time, we introduced a generative AI ambassador program, appointing champions within each department to drive bottom-up knowledge sharing. By combining top-down governance with bottom-up engagement, this operating model accelerated adoption across the entire organization.
RESULT

Achievement of a High Utilization Rate and Formation of a Self-sustaining Community

An environment was established in which tens of thousands of employees could leverage generative AI in their day-to-day work, with adoption reaching a high level within just a few months of deployment. Tangible results were seen across a range of activities, including translation, document creation, and idea generation.
In addition, the company-wide sharing of prompt templates provided employees with confidence in using generative AI, while an internal community led by generative AI ambassadors continued to generate a steady stream of frontline-driven use cases. The organization is now also working to further advance data integration.
