Generative AI Roadmap Development and Talent Development for Group-wide DX

ISSUE
- Although a proprietary generative AI tool had been developed and introduced, the absence of a group-wide strategy for talent and infrastructure resulted in unclear direction across the organization.

ISSUE

The organizational structure, training programs, and governance foundations required for effective generative AI utilization had not yet been established.

Although the major food manufacturer had introduced a proprietary generative AI tool, company-wide adoption had not progressed sufficiently, resulting in uneven usage across departments. In addition, the absence of a mechanism to visualize usage data made it difficult to define KPIs and evaluate impact, making it a key challenge to establish a management-level framework for overseeing generative AI utilization.
At the same time, the company was preparing for a company-wide rollout of a new generative AI tool, creating an urgent need to develop a clear roadmap and learning content to enhance generative AI literacy across the organization.
SOLUTION

Promoting Generative AI Utilization Centered on Roadmap and Talent Development

Based on the client’s long-term digital vision, we supported the development of a company-wide roadmap for generative AI adoption. Throughout the project, we worked closely with the client across strategy formulation, organizational setup, and talent development, with the goal of enabling the organization to independently leverage technology, a state we define as AI enablement.
Specifically, we systematically structured the core elements required to drive DX, including KPI design, monitoring frameworks, organizational models, and technical infrastructure, and translated them into a practical, executable action plan. During the roadmap development process, we designed highly replicable initiatives for frontline teams by drawing on cross-industry best practices and insights from usage data analysis.
An initial rollout was conducted using a scalable approach in which results were first generated within selected departments and then expanded across the organization based on those successes. In addition, by applying a change management framework, we rapidly developed e-learning content that enables employees to naturally incorporate generative AI into their daily workflows. Through these efforts, we supported both the improvement of generative AI literacy and the establishment of a culture that sustains adoption.
RESULT

Achieving Company-wide Deployment and Utilization Entrenchment and Establishing a Continuous Improvement Framework

Based on the developed roadmap, the generative AI tool was rolled out across the entire group, establishing an environment in which tens of thousands of employees could actively use it. High adoption rates were achieved shortly after launch, and the associated learning content also recorded exceptionally high completion rates.
Employee surveys revealed widespread feedback such as ‘improved work efficiency’ and ‘smoother document creation and reporting,’ indicating that generative AI is becoming embedded in day-to-day operations. The roadmap continues to serve as a guiding framework for the company’s DX initiatives, with ongoing improvements driven through continuous KPI monitoring.
